Why the subfloor is the real question

A tub that has been leaking slowly at the drain or the overflow has been wetting the floor under itself, out of sight, for as long as it has been doing it. Soft subfloor has to be cut out and replaced before a new fixture goes down, and nobody can price that until the old one is out.

That is not a contractor being evasive. It is genuinely unknowable beforehand, and the honest version of a quote says so.

The overflow, which fails quietly

The overflow is a second opening near the rim with a gasket behind it, and when that gasket perishes water runs down the outside of the tub into the floor. It produces no visible drip in the bathroom at all — which is why it is the commonest hidden leak in a bathroom.

What to ask before anything is opened

What happens to the price if the subfloor is wet, and whether the wall behind will be replaced or patched. Those two answers are most of the difference between quotes that look the same.
